Why Funnel Diagnostics Should Come Before Experiment Velocity

“Run more tests” sounds smart until the tests are aimed at the wrong problem.

Then it is just speed with a nice haircut.

A lot of ecommerce teams mistake experiment velocity for progress. They fill a roadmap with headline tests, button tests, checkout tweaks, offer modules, product-page rearrangements, and whatever competitor screenshot got passed around Slack that week.

Some of it may work. Much of it will not.

The real issue is usually upstream: the team has not diagnosed where intent breaks.

Its checkout UX research also finds that large ecommerce sites can gain as much as a 35% conversion-rate increase just from checkout design improvements. Those are not tiny leaks. Those are “maybe stop arguing about the hero font” leaks.

But diagnostics are not only about checkout.

A cart exit may begin with unclear product differences three pages earlier. A PDP bounce may begin with an ad promise the page never continued. A low add-to-cart rate may come from weak merchandising, not weak demand. A mobile drop-off may come from variant selection. A search landing failure may come from routing intent to the wrong page.

Analytics can show where someone left.

Diagnostics explain why the system made leaving reasonable.

That distinction matters. The exit point is not always the cause. If you only test where abandonment happens, you may spend weeks optimizing the symptom. That is how teams end up with “checkout improvements” when the shopper never trusted the product enough to want checkout in the first place.

The better order is simple.

Measure the path. Segment by source. Identify the intent state. Locate structural friction. Form hypotheses from observed behavior. Then test.

The best operators treat diagnostics like checking the water before paddling out at Zuma: not because they are timid, but because conditions determine the move.

Not every wave is worth paddling for, and not every test idea deserves engineering time.

Experiment velocity is valuable after diagnosis.

Before diagnosis, it is just motion.

The goal is not to run more tests.

The goal is to find the few leaks that actually matter and hit them with enough precision that the revenue moves.
